How to use this playbook: Treat it as an operating manual. A new artist starts with Artist Onboarding & Activation and works the setup wizard. An activated artist starts with This week’s delta, then This week's platform actions, then deepens per platform in Artist Fan Engagement & Monetization. Revisit What changed recently each quarter. Claims below are tied to sources; if a number is not sourced, it is omitted or marked as guidance only.

Markdown is the source of truth. Do not treat any HTML companion as current unless regenerated and checked into this folder deliberately.


Definitions: Onboarding & Activation vs Fan Engagement & Monetization

Per Michael Morrison (CCO):

  • Onboarding & Activation (OA): getting an artist through the Ekho setup wizard. Activated = the artist got through the setup wizard: step 1 is done, and each optional step is done or skipped. This is Jesse's Oct 1 definition, to be confirmed with Michael Morrison (CCO). The seven steps, in order: (1) claim the artist profile with Connect to Spotify (required); (2) connect accounts, meaning any third-party source (optional); (3) import or upload the existing song catalogue (optional); (4) upload lists (List Upload: any customer or listener list) (optional); (5) set up the public listener page (optional); (6) invite listeners (optional); (7) Suggest a Drop, always last (optional). Optional steps can be skipped and done later, and skipped steps that still need attention get reminders the artist can turn off (planned/in prototype). Step 6 is complete once the artist has shared their Ekho page link or sent invitations to an uploaded list, so it still works when they skip the list upload. Step 7 is complete once the artist opens or saves the suggested drop; nothing gets published. Activation is not a monetization event: there's no sale or payment step in it, and step 7 only suggests a drop.
  • Fan Engagement & Monetization (FEM): starts with the first drop and the first sale. It covers drops, ongoing content cadence, platform plays, fan capture, conversion through the drop URL, and sales.

Build status of the wizard: only step 1 (Connect to Spotify) is confirmed built, and it works in the Ekho sandbox. Steps 2, 3, 4, 6 and 7 are planned/in prototype, not shipped, and step 5 is a stub until artist page setup is confirmed. Connect to Spotify is also the only third-party connection confirmed built; social accounts, Shopify and any other data source are planned/in prototype. The playbook describes them as wizard steps and labels them that way.

Borderline calls:

  • First drop: FEM. It's the next step after setup, not an activation step; wizard step 7 only suggests one and opens the drop planner pre-filled (After activation: your first drop → Drops).
  • First sale / first paid conversion: FEM (First sale milestone). It's a monetization event, so it isn't activation.
  • Payment setup: not in the wizard. The artist is first asked for it when they set up a drop or a livestream. Catalogue songs set live for public streaming need no payment setup, because that money reaches the artist through their distributor, outside Ekho. Before the first payout, Ekho asks for a one-time identity check (planned). Claims are verified through connected accounts (Spotify first, possibly the distributor), not a face scan.
  • Claiming for an artist you manage: OA, step 1 (planned/in prototype). A manager proves the claim through the artist's connected accounts; the artist is notified and can take over.
  • Inviting listeners and the first social share: OA. Inviting listeners is wizard step 6 (optional). It's done once the artist has shared their Ekho page link (Your first social share, under Invite your listeners) or sent invitations to a list they uploaded in step 4, so it still works when they skip the list upload.
  • List Upload: OA, wizard step 4 (optional). Upload any customer or listener list; Ekho parses it and maps the fields and metadata into the right columns (planned/in prototype). Ongoing invitations and list growth are FEM (Fan capture).
  • Connected accounts: OA, wizard step 2 (optional). Any third-party source (Spotify, social accounts, Shopify, other data sources) is a connected account. Connect to Spotify is built and is used in step 1; the other connections are planned/in prototype.
  • Catalogue import and public listener page: OA, wizard steps 3 and 5, both optional.
  • Platform-side setup (claiming and wiring your own TikTok, Instagram and Spotify for Artists accounts; bio links; Spotify profile): OA recommended prep that supports the wizard (Profile links and bio wiring, First social setup, Spotify profile hygiene). Not required for "Activated".
  • "25 fans on the Ekho list": FEM, a fan-capture leading indicator (Fan capture). Not part of the activation bar.
  • Spotify AI Persona hygiene: OA prep (profile setup, Spotify profile hygiene), with an FEM re-check pointer.
  • Drop campaign Day 0 (drop URL works on mobile, bio Primary CTA): FEM, in the drop campaign checklist. OA's first drop section only points there.

Drops is two sibling epics under Artist Fan Engagement & Monetization, and neither is an activation step:

  • Drops - General (drop page, checkout, delivery, payments) → Drops
  • Drops Playbook & Planner (planner, pre/post-drop touchpoints, prescribed content) → Drop campaign checklist, plus the drop funnel, per-platform drop plays (fem-drops-*), bio swap and forever rules for drops

Ekho features assumed

Shared by both playbooks.

Assumptions (flagged — do not expand beyond these): - Ekho has artist pages, purchasable music/video drops, and a shareable drop URL/link. - Setup wizard: step 1, claiming the artist profile with Connect to Spotify, is built (working in the Ekho sandbox). Steps 2–4, 6 and 7 (connect accounts, import catalogue, List Upload, in-wizard invitations, Suggest a Drop) are planned/in prototype, not shipped. They're described as wizard steps only. - Connected accounts: Connect to Spotify is the only third-party connection confirmed built. Social accounts, Shopify and any other data source are planned/in prototype; we don't assume any of them is available. - Manager claims and Ekho-exclusive track branding are planned/in prototype. - We do not assume native TikTok/IG/YouTube checkout, in-app Ekho embeds, automatic “buy on Ekho” buttons inside social apps, or any Ekho feature not listed above. - Conversion path is always: warm fan → invite (link / sticker / reply / bio) → open drop URL → purchase on Ekho.

  • Social = discovery; Ekho = conversion via shareable drop URL only (no native social checkout assumed).
  • Sections that depend on Ekho flows not yet confirmed (wizard screens, artist page setup, creating a drop) are stubs marked to be filled once shipped/confirmed, and planned wizard steps are labelled planned/in prototype.
  • Ekho tips, merch, tickets and fan subscriptions are planned, not current Ekho features. See the roadmap for each one's current status.

Anchor registry

How updates land

  1. Monday refresh researches platforms and updates the markdown on the Playbook agent’s machine.
  2. Changes open as a PR against main in jessespringer/ekho-roadmap first (then mirrored to ekho-research/ekho-roadmap) (never direct-to-main unless Jesse says ship direct).
  3. Suggested PR title: Playbook: weekly refresh YYYY-MM-DD (or Playbook: vX.Y … for a version bump).
  4. After Jesse (or an approved reviewer) merges, Mac mini Claude Code, other devices, and Grok Bot agents all read the same main copy.

Merge/deploy: Jesse's call. Claude may commit, push, merge, or deploy when Jesse instructs it to.

Where the weekly refresh writes (v1.5)

  • Web page design: the page's CSS and scripts live in scripts/playbook-template/; edit them there, not in index.html. Review notes left on the page stay in each reviewer's browser until they export them (there's no shared save on Cloudflare yet). A blockquote that starts > **Open call:** renders as a decision card reviewers can answer.
  • Web page: after any change to these markdown files, run python3 scripts/build-playbook.py (needs pip install markdown) and commit the regenerated playbook/index.html in the same PR. python3 scripts/build-playbook.py --check fails if the page is out of date. Section anchors are shared, so playbook/#oa-suggest-drop on the site and onboarding-activation.md#oa-suggest-drop on GitHub land on the same section.
  • The weekly delta goes in This week’s delta (rows tagged OA/FEM), with the archive copy in deltas/weekly-delta-YYYY-MM-DD.md.
  • Dated platform actions go in This week's platform actions.
  • Platform changes go into the matching fem-* platform section, or oa-* when they change setup (claims, profiles, bios). Drop-conversion changes go into fem-drops* and the one-pager.
  • Timeline rows go in What changed recently; citations in Sources.
  • The Monday refresh writes to these targets (repointed Oct 1). Chief of Staff's Monday routine reads the playbook and sends findings; it doesn't write here.

This folder lives in jessespringer/ekho-roadmap (public, primary; ekho-research/ekho-roadmap is a mirror) alongside the hosted roadmap (index.html + roadmap.json). Live Pages for the roadmap: https://ekho-roadmap.pages.dev/ — playbook markdown is not auto-rendered there unless someone adds a Pages route later, so #anchors don't resolve on Pages URLs.

Status of the setup wizard: only step 1 (claim your artist profile with Connect to Spotify) is confirmed built; it works in the Ekho sandbox. Steps 2, 3, 4, 6 and 7 are planned/in prototype, not shipped, and step 5 is a stub until artist page setup is confirmed. Connect to Spotify is the only third-party connection confirmed built; every other connection (social accounts, Shopify, other data sources) is planned/in prototype. This playbook describes them as wizard steps only; screen-by-screen detail gets filled in as each one ships.

What "activated" means

Activated = the artist got through the setup wizard. An artist is activated once they reach the end of Ekho's seven-step setup wizard: step 1 is done, and each optional step is either done or skipped. This is Jesse's Oct 1 definition, to be confirmed with Michael Morrison (CCO). Activation is not a monetization event. No sale or payment step is part of it, and step 7 only suggests a drop.

This is Jesse's Oct 1 definition: only step 1 is required, and once an artist gets through the wizard, claimed and activated are the same thing. It goes to Michael Morrison (CCO) for confirmation on Oct 2, 2026. The "to be confirmed" wording comes off once he confirms.

  • Required: step 1, claim your artist profile with Connect to Spotify (built).
  • Optional (skip now, come back later): step 2, connect your accounts; step 3, import your song catalogue; step 4, upload your lists; step 5, set up your public listener page; step 6, invite your listeners; step 7, Suggest a Drop. Step 6 is done once you've shared your Ekho page link or sent invitations to a list you uploaded, so it still works if you skipped the list upload.   • Reminders for skipped steps (planned/in prototype): if you skip an optional step that still needs attention, Ekho reminds you about it on Today and in the console area it belongs to. Every reminder has a "Don't remind me about this" option from the first one, and Settings has a toggle to turn setup reminders off. Turning a reminder off never hides the step.

  • First drop: the next step after setup, not an activation step. Step 7 only suggests a drop; it doesn't create or publish one: After activation: your first drop. The first drop is where Fan Engagement & Monetization starts.

  • First sale (the first paid drop conversion) is a Fan Engagement & Monetization milestone: First sale milestone.
  • Payment setup isn't part of the wizard. You're first asked for it when you set up a drop or a livestream. Catalogue songs set live for public streaming need no payment setup, because that money reaches you through your distributor, outside Ekho. Before your first payout, Ekho asks for a one-time identity check (planned). Claiming your profile doesn't need one.
  • Fan count (for example, the first 25 fans on your list) is a fan-capture leading indicator, tracked in FEM: Fan capture. It isn't part of the activation bar.
  • Platform-side setup (your own TikTok, Instagram and Spotify for Artists accounts, bio links, Spotify profile) is recommended prep that makes the wizard easier. It isn't required for "Activated".

The artist is activated once they get through the setup wizard: step 1 is done, and steps 2–7 are done or skipped (you can come back to a skipped step later, and Ekho reminds you about skipped steps that still need attention; see What "activated" means).

The setup wizard

Seven steps, in this order. Only step 1 is required. Steps 2–7 are optional: the wizard shows them as optional, you can skip them, and you can come back to them later. Skipped steps that still need attention get a reminder you can turn off (planned/in prototype).

1. Claim your artist profile (Connect to Spotify)

Required.

Claim your artist profile on Ekho by connecting your Spotify artist account (Connect to Spotify). Connect to Spotify is the first of your connected accounts, and the only one confirmed built.

Status: built. Connect to Spotify is built and working in the Ekho sandbox. Screen-by-screen steps get filled in once the flow is confirmed for artists. Until then, this playbook doesn't describe specific screens or imports.

How a claim is verified: through your connected accounts, starting with Spotify (and possibly your distributor account), not a face scan. Distributor statements and ISRCs aren't accepted as proof. (Detailed verification screens are planned/in prototype.)

Claiming for an artist you manage (planned/in prototype): the claim step will ask whether you're the artist or you manage the artist. A manager proves the claim through the artist's connected accounts. The artist is notified and can take over the profile.

Done when: your artist profile is claimed and you can sign in to Ekho and manage your artist page.

2. Connect your accounts (optional)

Optional; you can skip it and come back later. Connections other than Spotify are planned/in prototype, not shipped.

Connect any third-party source to Ekho: your social accounts, a store such as Shopify, or any other data source you use. Every connection, including Connect to Spotify from step 1, works the same way. Only Connect to Spotify is confirmed built; the other connections are planned/in prototype, so don't count on a specific one being available yet.

Prep that helps: claim and tidy your own platform accounts first: First social setup.

Done when: the sources you want are connected, or you've skipped the step.

3. Import your song catalogue (optional)

Optional; you can skip it and come back later. Planned/in prototype, not shipped.

Import or upload your existing song catalogue.

No payment setup needed: catalogue songs you set live for public streaming need no payment setup on Ekho, because that money reaches you through your distributor, outside Ekho.

Done when: your catalogue is imported or uploaded, or you've skipped the step.

4. Upload your lists (optional)

Optional; you can skip it and come back later. List Upload is planned/in prototype, not shipped.

List Upload: upload any customer or listener list you already have, such as the email list you collect through your link-in-bio capture block (Profile links and bio wiring) or a store customer export. Ekho parses the list and maps its fields and metadata into the right columns. The people on it are who you can invite in step 6.

Consent: people on an uploaded list count toward the listeners you can reach only if their consent was recorded and they haven't unsubscribed.

Done when: your lists are uploaded, or you've skipped the step. If you skip it, you can still complete step 6 by sharing your Ekho page link. Growing the list after that is ongoing work: Fan capture.

5. Set up your public listener page (optional)

Optional; you can skip it and come back later.

Status: stub, to be filled once shipped/confirmed. Setup steps for the Ekho artist page (what to fill in, and in what order) go here once confirmed.

Your Ekho artist page is your public, listener-facing page. It's where you send listeners when you invite them, and later where fans buy your music/video drops.

Done when: your artist page is live and opens on your phone, or you've skipped the step.

6. Invite your listeners (optional)

Optional; you can skip it and come back later, and Ekho reminds you until you've invited listeners or turned the reminder off (planned/in prototype). In-wizard invitations to an uploaded list are planned/in prototype, not shipped.

Invite listeners to your Ekho page (step 5). There are two ways to do it, and either one completes this step:

  • Share your Ekho page link publicly: Your first social share. This is how you invite today, and it works even if you skipped step 4.
  • Send invitations to a list you uploaded in step 4 (planned/in prototype).

After this comes the last wizard step, Suggest a Drop, which is optional.

Done when: you've shared your Ekho page link or sent invitations to a list you uploaded. Either one counts, so this step still works if you skipped the list upload.

Your first social share

Make the first public share of your Ekho page link. One ask, one link.

  • [ ] Put the link in at least one place fans will see: a post (caption or first reply), a Story link sticker, or your bio Primary CTA.
  • [ ] Use one clear ask, never five CTAs. Once you run drops, the drop copy shapes are in Drop funnel.
  • Where each platform puts the link: Platform drop plays.

Done when: your Ekho page link is live in at least one post, Story, or bio.

7. Suggest a Drop (optional)

Optional and always the last step; you can skip it and come back later. Planned/in prototype, not shipped.

Ekho suggests one drop built from your catalogue and your listeners. Choose Plan this drop to open the drop planner with the suggestion already filled in; you can go back to setup from there. You don't publish anything in this step. Running the drop comes after setup: After activation: your first drop and the drop campaign checklist.

Why it's in setup: you leave the wizard with a first drop idea ready, so the fans you invite have something exclusive coming.

Done when: you've opened or saved the suggestion, or you've skipped the step. Skipping it doesn't stop you finishing setup.

Your setup wizard is complete. The first drop and the first sale are where Artist Fan Engagement & Monetization starts.

After activation: your first drop

Your first drop (a purchasable music or video drop on your artist page, with a shareable drop URL) is the next step after setup. It's not an activation step; it's the start of Fan Engagement & Monetization. Payment setup is first asked when you set up a drop (or a livestream), never in the setup wizard.

Hooks (practical checklist)

  • Second 0–2: Pattern interrupt (performance mid-phrase, text overlay stating the premise, face to camera).
  • Mute-safe: On-screen text in frame one — ~half of IG video is watched without sound per Mosseri (via Buffer).

Fan capture: own the list

The capture block sits in slot 2 of your link-in-bio stack (set up at onboarding: Profile links and bio wiring). This section is what goes in it and how the list grows.

  • Comment Polls — creators can add a poll on their own videos (up to 5 options + timeframe); reported available globally. Use for snippet A/B, setlist votes, merch color, “which chorus?”
  • Voice Comments — up to 60 seconds of audio under a video; 18+; global rollout over ~1 month from early September.
  • Photo / Live Photo comments — up to 9 photos in a comment (rolling out); motion stills also reported.

Artist play: Pin a poll on release-week clips; invite fans to voice a line or react; treat comment UGC as low-friction co-creation, not just moderation.

Monetization paths

  1. Add Song → DSP saves/streams (primary).
  2. Creator gifts / LIVE (if eligible in your market).
  3. Music rights revenue via distributor agreements when your track is used (terms vary — check your distro).

How payouts work (reported): based on qualified impressions — unique Premium-user Home Timeline views where ≥50% of the post is visible. Paid/promoted, duplicate, and fraudulent impressions excluded. Originality required (own reporting/analysis/photos/video/memes/commentary with meaningful added value). Copied, reuploaded, or lightly edited reposts don’t qualify; engagement farming banned.

Eligibility (reported): 18+, eligible country, Premium / Premium+ / Premium Business, 500 verified followers, 500k verified-user Home Timeline impressions in 90 days, account in good standing; apply via Creator Studio (acceptance not automatic). Biweekly payouts with a $30 minimum. First OCR payout for approved former Revenue Sharing enrollees was scheduled around Sep 25, 2026 — confirm status in Creator Studio.

Artist rule: If eligible, apply — but treat X pay as secondary. Post original performance clips, release notes, and BTS; don’t chase reply-bait. Primary money still comes from owned funnel (email, Spotify saves, tips/merch/tickets). Native tips/subscriptions remain region-dependent.


Facebook / Reels

Role for artists

Still large reach — especially 25+ and local/tour audiences. Use for Reels discovery, Events/tickets, Groups, and Lives. Cross-post native vertical video from IG (re-export clean files).

Originality crackdown (Mar 2026)

Meta: Facebook is prioritizing original Feed/Reels content and deprioritizing / potentially demonetizing accounts that mostly post unoriginal or low-value reaction/reupload content. Do: Film your own performances, BTS, talking-head storytimes, meaningfully transformed remixes with on-screen creative value.
Don’t: Watermarked scrapes, minor caption/border edits of others’ clips, “watching along” with no new value.

Cadence & formats

  • 1–2 posts/day max as a Buffer/HubSpot-informed ceiling; many indie artists will do better with 3–5 strong Reels/week mirrored from IG (Buffer).
  • Create Facebook Events for shows; boost only when organic interest exists.

Fresh Finds Forward (Sep 17, 2026)

Spotify launched Fresh Finds Forward on September 17, 2026 — a 12-month support program for ~10,000 emerging independent artists per year invited after a Fresh Finds playlist placement (eligible placements from Jan 1, 2026 onward) via Spotify for Artists (Spotify Newsroom Sep 17, 2026).

Path in: Pitch unreleased music through Spotify for Artists to chase Fresh Finds editorial; a placement can unlock a Forward invite/onboarding in Spotify for Artists.

Example benefits (12 months): US studio time (e.g. Electric Lady / Ocean Way / Spotify Studios), LANDR Studio Pro + Splice Creator Plan, Fresh Finds profile badge, events with Spotify/alumni, BetterHelp wellness access, early tool access, prioritized tour/MV partnership access.

Drops

Drops is two sibling epics under Artist Fan Engagement & Monetization. Neither one is an activation step.

  • Drops - General: the drop page, checkout, delivery and payments. That's this section (the context and assumptions below). Payment setup is first asked when you set up a drop.
  • Drops Playbook & Planner: the planner, pre- and post-drop touchpoints, and prescribed content.   • Ekho-exclusive branding (planned/in prototype): a track released only on Ekho will carry an Ekho logo and title tag, set by the drop's exclusive setting. Lead your invite copy with "only on Ekho" when a drop is exclusive.

Context: Social platforms are for discovery. Ekho is for conversion — fans purchase music/video drops on an artist page via a shareable drop URL. This section turns warm social engagement into drop purchases without inventing platform checkout or in-app embeds we do not have.
